AI is Burning Your Budget. Here’s How to Escape the Token Trap

Alteryx and its partner NextWave each conducted their own benchmark token consumption studies, independently demonstrating that with the right techniques including business logic, reusable workflows, and model selection, token costs can be reduced by up to 95% while speeding up the LLM by up to 85%, and lifting accuracy up to 100% — finally making AI ROI provable, not assumed. Read the blog with the detailed results.

With enterprise AI budgets going through the roof, leadership teams are scrambling to understand what makes these systems so drastically expensive. Many large international organizations burn through their annual AI budgets within months, forcing license cancellations and emergency spending caps1.

This is not simply poor planning. Unlike traditional software, AI spend is uniquely driven by token consumption, the fundamental building blocks of large language models (LLMs). AI coding costs could rise to exceed a developer’s salary by 20282, despite the fact that more AI usage doesn’t automatically translate to higher productivity.

Three main factors that drive token cost consumption

To say AI is everywhere is the understatement of the decade. But few people can tell you what a single token costs. Every prompt sent and every response returned quietly adds up, with little visibility into how much or how fast it’s being consumed.

On top of that, API costs depend heavily on the provider and model chosen. LLM providers bill based on tokens (common character sequences where 100 tokens equal roughly 75 words3). Depending on the model tier, input context, and generated output volume, individual API calls range from fractions of a cent up to several dollars for large context prompts processed by top-tier models4. Because every character sent and received carries a variable cost, unmonitored consumption doesn’t creep; it scales exponentially.

There are three main reasons for higher token consumption:

  1. Unfiltered Data: Feeding AI large, unprepared datasets that ignores your organization’s business rules doesn’t just burn more tokens — it makes the output less reliable and trustworthy. Inaccurate results lead to rework and repeated tasks, doubling your token spend on the same piece of work.
  2. Model misalignment: Using an expensive model for a simple job, processing more context than necessary, or repeating requests from scratch instead of reusing existing workflows or results.
  3. Lack of visibility: Most organizations have no insight into what’s being spent or how.

Beyond tokens: the true cost of AI outcomes

Leaders must recognize that while tokens represent the most visible variable expense, total AI cost encompasses licensing, infrastructure, integration, continuous monitoring, human review, and the heavy cost of correcting inaccurate outputs (often referred to as the “AI tax”). Without governance, these hidden costs scale quickly.

The objective of an AI initiative should never be simply counting tokens; the goal should be lowering the total cost of achieving a trusted business outcome. A cheap AI response that produces hallucinated data requires costly manual intervention, making it far more expensive than a higher-cost query that yields immediate, accurate results. Productivity gains do not necessarily justify increased AI usage5.

The hard truth: AI alone isn’t enough

It’s a fair question to ask: “We’ve got Copilot, we’ve got Claude…do we even still need agentic analytics platforms like Alteryx?”

The answer is yes, more than ever.

But the real questions are: Are you using AI for the right tasks? Are you using the proper techniques and LLMs for your tasks? And, most importantly, can you trust the output it’s delivering: Is it visible, understandable, repeatable, and auditable?

Language models and autonomous agents are great at cleaning spreadsheets, deciphering text and extracting context, but they stumble the moment they touch complex, real-world business operations. Relying on LLMs for deterministic calculations is inefficient, expensive, opaque — and potentially not trustworthy. Without guardrails, they generate inaccurate outputs, trigger flawed actions, and get caught in costly trial-and-error loops that burn through tokens.

Truly reliable enterprise AI doesn’t just guess at context — it must be anchored in deterministic rules that reflect how your business actually operates day-to-day.

Alteryx One bridges this gap as a governed AI automation layer. By preparing, filtering, and applying verified business logic to your data before an API call is ever triggered, it keeps high-cost reasoning models focused only on what matters.

Logic layer diagram

Alteryx functions as the governed business logic layer between data and AI that tunes your AI output for greater accuracy and efficiency.

Platforms like Alteryx come in to clean, optimize, and route inputs before they ever reach an expensive AI model, cutting token costs by up to 95% in the process.

Reduces AI input: Lower token consumption and cut response times before data ever reaches a model, by pre-filtering irrelevant records, aggregating large tables into meaningful summaries, deduplicating repeated information, and chunking large documents so LLMs only receive the exact context required.

Invokes AI selectively: Reserve high-cost reasoning models strictly for complex tasks. Deterministic business rules resolve routine transformations before an API call is even made; intelligent routing then sends what is left to the most cost-effective model, agent, or workflow.

Improves AI efficiency: Eliminate repetitive API calls through caching and reuse and optimize prompts for output quality to minimize token spend.

Without these guardrails, AI outputs remain untrusted and spending remains unpredictable. Read the full results of the Alteryx and Nextwave token consumption studies here.
