NHS Supply Chain plays a vital role in ensuring NHS Trusts can purchase products efficiently and in full compliance with UK public procurement regulations. These Trusts include hospitals, community doctors, dentists, ambulance services, and other care providers.
Every few years, hundreds of suppliers must submit tenders to be included in renewed product frameworks, a process with massive volumes of supplier data, product lines, and compliance questions.
The tender evaluation process historically required weeks of manual work managing spreadsheets, checking supplier eligibility, validating product data, and formatting results. Errors were inevitable, and critical frameworks took months to finalize.

“I think it was over a thousand hours of manual work to complete the evaluation,” said Nicola Woodhouse, Data and Reporting Manager at NHS Supply Chain, reflecting on the Pathology framework tender, which drew submissions from 170 suppliers.
Each framework renewal required painstaking checks — first, verifying supplier eligibility across 90 questions, many of which were conditional. Then, validating thousands of product lines for missing or inconsistent data.
The process frequently crashed Excel and demanded repetitive, error-prone formatting. Suppliers grew frustrated by repeated requests for clarification. The category team was overwhelmed, and strategic work took a backseat to spreadsheets.
“It was just this cycle of find an error, send it back, wait for a reply, then find another issue. It would go on for months,” said Nicola.
Nicola rebuilt the process from the ground up with Alteryx Designer, creating two end-to-end workflows that automated the entire evaluation process. “It revolutionized my life,” said Nicola. “I could finally see what was happening. It’s so intuitive.”
The first workflow automated the eligibility checks by translating each question’s pass/fail logic into a structured input document. The logic defaulted to ‘fail’ unless explicitly cleared, ensuring no unverified responses slipped through.
Dependencies were built in to prevent unverified passes, and outputs were reformatted into a clear horizontal view with audit columns, color coding, and summary dashboards.
A second workflow focused on product-level data. It flagged issues like duplicates or conflicting pricing, produced an error report sorted by supplier for quick clarification, and calculated comparative product scores using the category team’s formulas. The output grouped products, added readability features, and included a final summary to verify completeness.

Before Alteryx, the eligibility review alone took six people two weeks. With automation, initial scoring was complete the moment data was received — freeing the team to focus on edge cases. The error report for product data let the team “whizz through” clarifications without hunting through thousands of lines.

Errors were surfaced in one review, reducing supplier back-and-forth. The improved process didn’t just save time; it removed friction, increased trust, and helped the team move faster with confidence. The work also fed into downstream activities like product catalog creation and contract launch prep, saving an additional week in the framework timeline.
“It gave the team room to breathe,” said Woodhouse. “That time went straight into better supplier relationship management — price negotiations, data accuracy checks, and strategic conversations.”
What started as a one-off solution is now used in every single tender, averaging three per month across the commercial directorate.
The eligibility evaluation workflow is now a reusable asset. Going forward, the team plans to generalize product evaluation logic across categories and improve outputs with more dynamic formatting and supplier-specific tabs. A wider project is also underway to expand automation across newly insourced teams, following a major organizational restructure.
“We’ve got teams doing the same job in different ways,” said Nicola. “Now people are asking, ‘Can we automate this too?’”

What began as a fix for one tender became a proof point for enterprise-wide transformation — fueling new projects, collaboration, and a culture of innovation.
